Rubber Shaft Seal vs Dripless: Choosing the Right Stern Gland

Ask three boat owners what a "rubber shaft seal" is and you'll get three different answers. The term gets used for a flax-packed stuffing box, for a rubber lip seal that rides on the shaft, and for a dripless mechanical face seal whose rubber part is a bellows. These are genuinely different shaft seal types, and the one on your boat decides whether the bilge stays dry, whether the shaft wears, and how much attention the gland needs each season.

The three stern gland styles

1. Traditional stuffing box (packing gland)

The old standard. Rings of rubber-impregnated flax packing are compressed around the propeller shaft, and the assembly is designed to drip — a steady drip is what keeps the packing cool. That means constant water in the bilge, periodic tightening of the gland, repacking when the flax is spent, and gradual shaft wear under the packing over time. Simple and well understood, but never dry.

2. Rubber lip seal

A nitrile lip rides directly on the propeller shaft, much like an engine crankshaft seal. It's a simpler fitting than a stuffing box and doesn't drip while the lip stays perfectly seated. The trade-off is that the lip bears on one point of the shaft, so it wears the shaft at that point, and the seal depends entirely on the lip keeping its seat.

3. PSS mechanical face seal (dripless)

The PSS Type A is what most people mean by "dripless" — sometimes called a packless shaft seal or dripless packing, because it does the stuffing box's job with no packing at all. The rubber here is a nitrile bellows, not the sealing surface. A 316L stainless-steel rotor clamps to the shaft — two o-rings seal it, two pairs of set screws at 90 degrees secure it — and spins against a stationary carbon flange carried on the bellows, which clamps over the stern tube with hose clamps. Why the face seal protects your shaft

The key design difference is where the sealing happens. In a stuffing box and a lip seal, something rubs on the shaft itself — flax packing or a nitrile lip — so the shaft is a wearing part. The PSS moves the sealing surfaces off the shaft entirely: the carbon flange, lapped flat to four helium light bands, mates against the polished stainless rotor. The shaft just carries the rotor, and the rotor's o-rings are static, so nothing rubs the shaft. That's why a face seal doesn't groove or score a shaft over the years, and why the seal runs from -15°C to 107°C, to 10 PSI and up to 10,000 RPM. A Nitronic 50 rotor is available on request. Upgrading from a stuffing box

    Measure two things

    Propeller shaft diameter (metric or imperial) and stern-tube outside diameter. Each seal's bellows covers a small OD range — about 1/8", a few millimetres — so an ordinary careful measurement is fine. Engine brand doesn't matter: PSS fits any standard shaft installation by these two numbers, not by engine part number.

    Match it in the seal finder

    Fit it on the hard

    The stern gland replacement is done out of the water: remove the old gland, fit the PSS and set the bellows compression — our installation guide covers it, including the water supply (boats under 12 knots simply vent the seal above the waterline; over 12 knots need a positive water feed). On relaunch, burp the seal so air escapes and water reaches the faces. Frequently asked questions

Is a dripless shaft seal better than a stuffing box?

It depends what you value. A stuffing box is simple and well understood, but it's designed to drip, needs periodic tightening and repacking, and wears the shaft under the packing. A PSS face seal is completely dripless, doesn't wear the shaft, and its routine care is inspecting the bellows and replacing it about every six years. If a dry bilge and less upkeep matter to you, the face seal is the upgrade.

Do rubber lip seals damage the shaft?

Wear, rather than damage, is the honest answer. The nitrile lip bears directly on the shaft, so over time it wears a track at its contact point. Plenty of boats run lip seals without trouble and the wear is gradual — but it's the reason the PSS design moves the sealing surfaces onto a carbon and stainless pair instead, so the shaft itself isn't a wearing part.

Can I convert to a dripless seal at my next haul-out?

Yes — converting from a stuffing box or lip seal is a standard out-of-the-water job. Measure your shaft diameter and stern-tube outside diameter, order through the seal finder, and fit the PSS while the boat is on the hard.
